Freeing an e-commerce start-up from its dependency on a single product

An engagement for a DIY start-up with a strong brand identity, whose growth rested almost entirely on a single best-seller. The challenge: reduce that dependency, widen the revenue base and build a more robust model.

Breaking free from a single best-seller

The starting context

The brand had a strong creative identity, an engaged community and real brand potential. Yet its e-commerce model remained fragile: a Magento platform that had become slow, a catalogue that was hard to showcase, an under-optimised journey and, above all, an excessive dependency on a single best-seller accounting for up to 80% of revenue. That concentration limited its ability to accelerate durably. Marketing and CRM were under-used, offer diversification was loosely structured and other categories struggled to become genuine growth drivers. The point was no longer simply to sell more, but to build a more balanced, more predictable model, less exposed to the performance of one product.
The real challenge: turning a product success into a durable growth model.
Starting context

A model quietly running out of steam

The traffic was there, so was the community. But conversion was slipping gently, almost imperceptibly, and revenue stayed the same year after year. The clearest signal wasn't a drop. It was a concentration.
  • An ageing Magento instance: slow and hard to maintain
  • Stable traffic but slowly eroding conversion
  • Near-identical revenue across several financial years
  • Up to 80% of purchases concentrated on a single product
  • A rich catalogue that stayed invisible to the wider public
  • A marketing message too broad, and data left unused
A product driving most of the sales is less a success than an alarm signal: the site can no longer tell the story of the offer.

Understand why the offer no longer circulates

The question wasn't how to sell the best-seller better, but why the rest of the catalogue never reached the customer.

  • Analysis of the site structure: families, journeys, filters and product pages
  • Customer behaviour read: basket composition and weak churn signals
  • Identification of the products that actually carry the margin
  • Magento diagnostic: speed, fragility, cost of maintenance
  • Review of a marketing message too broad to land on a specific segment
  • Mapping of the personas the brand can realistically address

Three structural priorities

01

Make the offer visible

Rebuild the site structure so that, for the first time, customers can grasp everything the brand offers, not just the icon and the best-sellers.

02

Move from a broad message to a precise one

Drop the generalist message for marketing built on a few identified personas, with campaigns rewritten end to end.

03

Activate the data

Turn behavioural analysis into a decision tool: what fills baskets, what precedes churn, what actually produces margin.

Actions taken

01 · PLATFORM

Migration from Magento to Shopify

A technical foundation that's faster, more stable, and simpler to evolve over time.

02 · EXPERIENCE

Redesign of the site and mobile experience

Modernizing the purchase journey to better reflect the brand's creative identity.

03 · CATALOG

Rebuilding the purchase funnel and thematic category pages

A clearer catalog hierarchy, organized around thematic worlds rather than a single dominant product.

04 · MERCHANDISING

Implementing cross-sell and upsell

Product recommendations designed to expand the basket beyond the best-seller.

05 · CRM

Activating CRM: segmentation, automated flows, reactivation

Customer base segmentation, automated scenarios, and reactivation of dormant customers.

06 · OFFER

Creating bundled offers

Bundles designed to showcase the rest of the catalog and reduce dependency on the flagship product.

Actions taken

Impact of the engagement

PERFORMANCE

A faster, clearer and more efficient platform

Simplified architecture, smoother navigation and a markedly better buying experience.

CONVERSION

Conversion relaunched, especially on mobile

Optimised journeys, less friction and better use of existing traffic.

DIVERSIFICATION

Dependency on the best-seller sharply reduced

New categories and new revenue drivers progressively established.

CRM

CRM turned into a genuine growth engine

Automation, loyalty and reactivation structured to grow customer value over time.

The hard calls

Escaping a product dependency means accepting, for a few months, doing less well on what already worked.

01

Leave Magento rather than optimise it

The tension

A full rebuild ties up a small team for months, where targeted optimisations would have produced visible gains straight away.

The call made

Rebuild entirely on Shopify, because a faster and more flexible base was the precondition for everything else, not one more project on the pile.

02

Don't push the best-seller harder

The tension

The natural reflex was to invest in the product that already converted best: that's where every acquisition euro paid back fastest.

The call made

Redirect the effort towards the rest of the catalogue, accepting a slower return, to leave a model exposed to the performance of a single reference.

03

Deliberately narrow the audience

The tension

Moving from a broad message to a few personas means knowingly giving up part of the volume and the reach of campaigns.

The call made

Own a narrower but truer targeting: more profitable, and closer to what the brand genuinely does well.

A best-seller can launch a brand. On its own, it cannot build its growth over time.

When too large a share of revenue rests on a single product, performance becomes mechanically more fragile. The slightest dip in demand, algorithm change, competitive pressure or supply issue can then hit the entire business. The point is therefore to turn that initial success into a genuine growth platform: make better use of the catalogue, grow new categories, strengthen CRM, develop loyalty and build several revenue engines that complement each other. Diversifying doesn't mean diluting what works. It means securing growth, reducing risk and giving the brand the means to last.
